Apple's Aniket Kulkarni reveals how strategic sourcing, dynamic pricing models & supplier partnerships drive value beyond cost savings in dairy procurement

Aniket Kulkarni is a strategic sourcing and supply chain leader with almost 15 years of experience managing large-scale procurement operations in the foodservice industry. 

Until very recently he led the sourcing strategy at Sysco Corporation for high-impact categories such as dairy, beverages, disposables and convenience, driving significant cost savings, supplier innovation and operational resilience.

Now, as Global Supply Manager at Apple, he leads supplier engagement and risk mitigation initiatives critical to the company's worldwide operations. 

Aniket is recognised for his expertise in complex negotiations, data-driven decision-making and supplier relationship management. He has spearheaded initiatives involving dynamic pricing models, contract compliance systems and rebate optimisation programs that have delivered measurable business value. 

His ability to align sourcing goals with broader organisational strategy has made him a key voice in driving sustainable, value-based procurement practices.

How do you approach the challenge of balancing cost savings with maintaining high-quality standards in dairy procurement?

Quality is non-negotiable, especially in a sensitive and highly-regulated industry like dairy. My approach started with deep market research, risk analysis and cost modelling to understand where cost efficiencies can be pursued without compromising supplier standards.

I utilised tools like should-cost modelling to dissect component and raw material costs, ensuring that price negotiations are based on data rather than averages. This allowed the company to drive value in pricing while maintaining stringent quality standards. I also champion a collaborative sourcing mindset, engaging suppliers early in product design and innovation conversations to align expectations and build trust.

Ultimately, the goal is not to drive prices down indiscriminately, but to structure contracts that reward efficiency, quality and long-term value. That’s where true savings and quality alignment meet.

What strategies do you employ for effective vendor management and building strong, long-term relationships with dairy suppliers?

Long-term success in sourcing comes from strategic partnership, not transactional engagement. I led joint business planning with key suppliers, where we aligned on growth plans, market outlooks and cost drivers. These conversations often take place at a senior level what we call “top-to-top” meetings - which I organise and facilitate to ensure both sides are aligned in strategy and accountability.

Additionally, I would bring structure and clarity through performance scorecards, customised incentive programmes and shared cost-benefit analyses. I’ve also worked on initiatives that connect suppliers to merchandising and culinary teams, allowing for collaboration on innovation and private label development.

Building trust, ensuring data transparency and reinforcing a win-win framework have helped turn vendor relationships into enduring strategic alliances.

Can you share an example of how dynamic pricing has impacted your procurement strategy and how you adapt to market fluctuations?

Dairy is one of the most volatile categories due to its ties to commodity indices, seasonality and perishability. I’ve led sourcing efforts that incorporate dynamic pricing models pegged to industry indices (such as Class I, II, or IV milk prices), which allow us to adjust pricing in a structured and predictable manner.

When we anticipated significant volatility, I designed hybrid models that balance index-based adjustments with volume-based incentive structures. This reduces risk exposure while still providing upside for both Sysco and our suppliers.

Adaptability also means monitoring trends closely. My team and I built and analysed fact-packs comprehensive market dashboards that blend index data, raw material trends and global trade patterns. This intelligence enables proactive sourcing decisions, not reactive ones.

What are the key considerations and best practices when preparing and managing RFPs in the dairy category?

Dairy RFPs require a different level of diligence due to perishability, regulatory nuances and cost volatility. I start by segmenting spend across commodities, private label and branded products to tailor negotiation strategies.

Best practices include:

  • Data-driven analysis using historical data, market trends and seasonality
  • Clear volume and growth forecasts
  • Collaborating cross-functionally with culinary, QA and merchandising teams
  • Scenario modelling to compare short-term bids versus long-term value creation

Transparency is critical. I ensure suppliers are well-briefed on our quality expectations and value criteria, not just pricing. This results in higher-quality responses and faster post-RFP implementation.

How do you ensure compliance and optimise value throughout the contract management process in your sourcing operations?

I treat contract management as a continuous value optimisation process, not a one-time event. At Sysco, once contracts are awarded, I oversaw robust tracking mechanisms to validate compliance with negotiated terms, especially rebates, earned income and growth programs.

I led a cross-functional initiative to streamline rebate tracking for over nine figures in annualised payments, ensuring complete accuracy and consistency. We implemented standardised templates and a centralised database that provides full transparency for sourcing, finance and legal teams.

On the compliance front, I’ve helped develop internal audits and auto-flag tools to detect discrepancies in pricing, volumes and terms. This reduces leakage, drives accountability and maximises return on negotiated agreements.
